In primii mei ani ca CEO la Pure Software, am gestionat tehnologia în mod eficient, dar eram inca destul de stângaci în relationarea cu oamenii din conducere. Am evitat conflictele. Oamenii se supărau dacă mă adresam lor direct cu o anumită problemă, așa că încercam să rezolv problemele chiar odată cu apariția acestora.La PureSoftware aveam un lider senior foarte atent, pe nume Aki, care, simțeam că avea nevoie de prea mult timp pentru dezvoltarea unui produs.

Am fost frustrat și suparat, dar, în loc să vorbesc cu Aki, am cautat in afara companiei si am încheiat o înțelegere cu o altă echipă de ingineri pentru a initia proiectul. Cand Aki a aflat ce făcusem, a fost furios. El a venit si mi-a spus: „Esti supărat pe mine, dar actionezi pe la spatele meu in loc să-mi spui doar ce simti?" Aki avea mare dreptate - modalitatea în care am abordat problema a fost îngrozitoare, dar nu stiam cum să vorbesc deschis despre temerile mele.

Aceeași problema mi-a afectat viața personală.Mă aflam la apogeul vieții mele profesionale, dar nu știam cum să fiu un soț bun. Problema a luat o altă turnură când am început să mergem la un consilier marital. El ne-a determinat pe fiecare dintre noi sa vorbim despre resentimentele noastre.Am început să vad relatia noastră prin ochii soției mele. Nu-i pasa de bani. Mă întâlnise in 1986, la o petrecere pentru voluntari Peace Corps reveniti in tară si se îndrăgostise de tipul care tocmai petrecuse doi ani predând in Swaziland. Acum se trezise legată de un tip obsedat de succesul in afaceri.

Oferirea si primirea de feedback transparent ne-a ajutat atât de mult. […] Am învățat amândoi ce am putea face pentru a fi parteneri mai buni, iar căsătoria noastră a revenit la viață. (Suntem căsătoriți de douăzeci și nouă de ani și avem doi copii mari!)

Ulterior, am încercat să manifest același angajament de a fi sincer si la birou. Am început să-i încurajez pe toti să spună exact ceea ce credeau cu adevarat, dar cu intentie pozitivă, nu să atace sau să rănească pe nimeni, ci să vorbească despre sentimente si sã ofere opinii si feedback in mod deschis.Pe măsură ce am început sä oferim feedback sincer din ce în ce mai des, am observat că obtinerea de feedback a adus un avantaj suplimentar. A impulsionat performantele din birou aducându-le la cote mai ridicate.

Am văzut că exprimarea deschisă a opiniilor și feedbackului, în locul șușotelilor, a redus sabotarea si interpretările și ne-a permis să fim mai rapizi. Cu cât mai mulți oameni au aflat maniera in care isi pot eficientiza munca, cu atât am putut performa mai bine ca si companie.Atunci am inventat expresia: „Spune despre cineva doar ceea ce îi vei spune in față.“Am modelat acest comportament cât de bine am putut si, ori de câte ori cineva venea la mine să se plângă de un alt angajat, intrebam: „Ce a spus acea persoană când i-ai vorbit direct despre asta?"

La Netflix, echivalează cu a fi neloial față de companie dacă nu reușești să vorbești atunci când ești în dezacord cu un coleg sau ai feedback care ar putea fi de ajutor.La urma urmei, ai putea ajuta afacerea - dar alegi să nu o faci.

Puțini oameni acceptă să primească critici. Primirea de vesti proaste despre propria activitate declansează sentimente de îndoială de sine, frustrare si vulnerabilitate. Creierul tău răspunde la feedback negativ cu aceleasi reactii de luptă sau fugă ca in fata unei amenințări fizice, eliberând hormoni in sânge, accelerând timpul de reactie si amplificând emotiile.

DETESTĂM SINCERITATEA (DAR CU TOATE ACESTEA, NE-O DORIM)

Un climat de sinceritate nu înseamnă acceptarea oricarui tip de feedback. Primele câteva ocazii in care angajați Netflix mi-au oferit feedback, […] am crezut că regulile feedbackului erau ceva de genul „spune ceea ce gândesti, indiferent de natura consecințelor", dar managerii Netflix investesc timp semnificativ in formarea angajaților cu privire la maniera corectă si eronată de a oferi feedback. Aceștia au elaborat documente care explică cum se prezintă feedbackul eficient. Organizează programe de formare in care oamenii învață si exersează cum să ofere si să primească feedback.

ÎNCEARCĂ SĂ FII DE AJUTOR: Feedbackul trebuie oferit cu intentie pozitiva. Nu este tolerată oferirea de feedback pentru a-ti exprima frustrarea, a răni in mod intenționat cealaltă persoană sau a-ti promova agenda politica.Explică clar modul in care o schimbare de comportament specifică va ajuta persoana sau compania, nu cum te va ajuta pe tine.

„Modul de exprimare agresiv utilizat in cadrul întâlnirilor cu parteneri externi este iritant" reprezintă un feedback necorespunzător.Un feedback corespunzător ar fi: „Dacă încetezi să te exprimi intr-o manieră agresivă in cadrul intâlnirilor cu parteneri externi, partenerii te vor considera mai profesionist si vei fi predispus să construiești o relatie puternică."

APLICABIL: Feedbackul tău trebuie să se concentreze asupra a ceea ce destinatarul poate face diferit. Din perspectiva mea, un feedback greșit în cadrul conferinței din Cuba ar fi fost să mă opresc la comentariul: „Prezentarea ta își subminează propriile mesaje."Feedbackul corect a fost: „Modul in care soliciti publicului contribuții are ca rezultat participarea exclusivă a americanilor."Chiar mai bine ar fi fost: „Dacă ai posibilitatea de a identifica o modalitate de a solicita contribuții din partea altor naționalități din sală, prezentarea ta va avea un impact mai puternic."

Tendința umană naturală este să adopte o atitudine de apărare sau să formuleze o scuză atunci când primeste critici; cu toti căutăm în mod automat sã ne protejăm egoul si reputația.Când primești feedback, trebuie sa lupți împotriva acestei reacții naturale și, în schimb, să te întrebi: „Cum pot să apreciez acest feedback ascultând cu atenție, luând în considerare mesajul cu o minte deschisă și devenind nici defensiv, nici supărat?"

ACCEPTAȚI SAU REFUZAȚI: Vei primi foarte mult feedback de la mulți oameni pe parcursul prezentei la Netflix. Ti se cere să soliciți si să iei în considerare toate feedback-urile furnizate. Nu ți se solicită să aplici recomandările. Spune „mulțumesc" cu sinceritate. Dar atât tu, cât și furnizorul feedbackului, trebuie să înțelegeți că decizia de a reacționa la feedback revine în totalitate destinatarului.
