Most people, only have a vague understanding of what motivation really means. We think of it like the wind: it comes and goes and, if I we are lucky enough to catch it in our sails, we can steer our ship toward our goals.The problem with this thinking is that if the wind isn’t blowing, we’re dead in the water. If we depend on feeling motivated to do what we don’t feel like doing, we’ll never accomplish hard-to-achieve goals.

To understand what motivation is and how to harness it correctly, we have to understand our brains a bit better, starting with the very basics. Why do we have brains, anyway? Plenty of life forms don’t have brains and get along just fine.Biologists believe the reason creatures evolved brains was to facilitate motion. It’s no coincidence that the word “motivation” stems from the same root as the word “motion.”

What Is The Biology Of Motivation?

A fascinating study on freshwater snails found that the creatures could make complex decisions with only 2 brain cells: 1 for sensing the presence of food and 1 to tell the snail whether it’s hungry or not. These two neurons determine, for the snail, whether it’s worthwhile to move in the direction of a potential food source. If the hunger pangs are painful enough, the snail moves toward the food (albeit ever so slowly).

The Worthwhile Stimulus - Moving Toward

More complex brains evolved to help animals escape what psychologists call an “aversive stimulus”–something that feels uncomfortable. Bears and birds leave the cold of winter by respectively hibernating in warm caves or flying south. When our brains register that discomfort, it spurs us to put on a coat. When it’s too hot, discomfort triggers us to take it off again.

The Aversive Stimulus - Moving Away From

This seesaw influencing our behavior is an example of homeostasis. It’s the physiological and psychological process our bodies use to keep us level.The body’s desire to maintain homeostasis governs all sorts of bodily functions, both conscious and unconscious. But when the body can’t regulate itself, our brain spurs us to action. It makes us do something to fix the problem, just like the snail moving toward food when that one brain cell registers hunger pangs.

At The Service Of Homeostasis

Evolutionarily, our brains are similar to snails’ brains. They’re more complex, sure, but the motivational drive is the same–when we are uncomfortable, we are motivated to restore homeostasis. Even wanting is its own form of discomfort, which means that what looks like a lack of motivation is often simply someone escaping discomfort in an unhealthy or unproductive way.

Motivation Is The Desire To Escape Discomfort

Let’s take, a teenager who spends all their free time playing video games. Despite what their parents may say, it’s not quite right to say they lack motivation. After all, it takes hours of focus and practice to emerge victorious from an epic battle. Rather, the teenager is motivated to play video games because, in them, they find a way to escape boring schoolwork, social pressure, and nagging parents. It’s a quick, easy relief from dealing with discomfort.That’s the other important thing to remember–humans, like water, seek the path of least resistance.

Escaping Discomfort Unproductively: An Example

First, we must realize that discomfort isn’t necessarily a bad thing. Thinking that feeling bad is always bad is an unhelpful notion propagated by clueless self-help gurus and modern-day snake oil salesmen. Discomfort doesn’t always need to be relieved. It can be leveraged like rocket fuel to propel us forward.Instead of looking for the easiest way to rid ourselves of pain, we can look within to understand what’s driving our desire to escape the way we feel. What are we avoiding when we don’t do the things we really want to do?

Instead Of Escaping Discomfort, We Should Leverage It

Second, after identifying the uncomfortable emotional states, we can prepare ourselves for what we will do the next time we experience those negative emotions.As Nir Eyal details in Indistractable, we can use dozens of well-studied techniques to prepare ourselves for the inevitable urges that can lead to self-defeating behaviors. Practices like the 10-minute rule have been shown to be a highly effective way to master the internal triggers that lead us off track.

Instead Of Escaping Discomfort, We Should Channel It

And finally, we can rely less on our feelings and more on our routines. By deciding in advance how we want to spend our time, according to our values and our schedule, we pave a clear path for our future actions. Instead of depending on motivation, we can do what we said we would by glancing at our calendar. A distractible person waits for motivation, then doesn’t understand why they fail to accomplish their goals day after day after day. An indistractable person knows why they got distracted and takes steps today to avoid getting distracted by the same thing tomorrow.

The “Implementation Intention”

By finally understanding what motivation really is, and what it is not, we can harness it when we have it and use other methods when it runs dry.When we realize that every action we take is about a need for homeostasis, we can change our mindset and design our life accordingly.

It turns out we probably don’t have “motivation issues”, because, biologically, we’re rarely unmotivated. In fact, we’re almost always and very much motivated, just unproductively or unhealthily so.

What Is Motivation? We’ve Probably Been Thinking About It All Wrong

Imagine that you and a friend witness a robbery. The police ask you to describe the perpetrator’s face as carefully as you can, but they don’t interview your friend. The next day, the police show both of you photographs of faces and ask you to identify the one you saw. Well, it turns out that because you described the face in words, you will be less accurate than your friend at correctly identifying the face. This is because you effectively rewrote the original experience in your own mind, while your friend, who didn’t talk about the experience, was left with their visual impression intact.

Our Words Overwrite Our Own Experience

And experiments show that it not only affects our memories for faces, but also for accidents, colors, images, household objects, and even the tastes of different wines. This feature of language has the advantage of economy—it’s easier to remember a simplified version of an experience. Most of the time, we aren’t trying to capture or communicate very fine details in our words. A simplified rendition of reality is easier to convey, just as it’s easier to reproduce an image from someone’s line drawing than from a photograph.

This Rewriting  Is Called The Overshadowing Effect

Every time you hear or read a description, you are allowing someone else to dictate your perspective on a scene. Their words direct your attention to certain aspects, and away from others. You are allowing them to frame how you understand it, and to affect how you reason about it. Language can be used to weaponize the overshadowing effect.

Language Is A Stealth Technology For Influencing People

In a psychology study from the early 1930s, people were shown simple line drawings, and their task was to remember what they saw. Later, they were asked to draw the images from memory. The trick was that these drawings were ambiguous, and the experimenters put different labels on the drawings for different people.

Lines And Labels

For example, one image was a hybrid between a crescent moon and the letter C. When the people who saw the label “crescent moon” were later asked to draw the image as accurately as they could from memory, they would draw something more like a crescent moon than the original. Those who saw the exact same image but with the label “letter C” would later draw it more like a C, even though their task was to reproduce the visual image exactly. People’s beliefs about reality were overshadowed by the words used to describe it.

Language Is Overriding The Senses And Reshaping Reality

This overshadowing is happening every time we hear, see, or read something described in words. The reality being described is reshaped by language, and our mind now holds the reshaped version, not the reality. Because language is a constant presence, we take it for granted, and don’t realize the degree to which it shapes the world we believe we’re living in. And most of the time, that shaping is done by words that other people choose for us.

And We’re Left Holding (Re)shaped Versions. Often Made By Others

For anybody, really, in the business of persuasion: actual lawyers, politicians, advertisers, social media influencers. The phenomenon of strategic wording is second nature to all of us when it comes to defending a position—even young kids are masters at this.

Language Is A Gift For Advocates

For example, two young kids are playing with blocks, and the structure they’re building crashes down. When an adult admonishes them, one kid says, “She poked it!” The other says, “I tapped it!” We could argue as to whether poke or tap was a more accurate description of the event, but the issue is accountability. Who was at fault? The answer depends on which verbal description is accepted.

This effect has been demonstrated in experiments where people will assign different degrees of blame depending on differences in wording. Imagine an insurance case about a fire in a restaurant, which was caused by someone bumping a table and a candle toppled over. If you use more agentive language, as in “She toppled the candle,” people will assign greater blame to the person than if you use less agentive language, as in “She bumped the table, and the candle toppled.”

The Faulty And Faulting Verbal Description

This principle of strategic wording fuels news and media commentary, where the same situation is described in radically different ways by different media outlets. We are all familiar with rioting versus protesting, or terrorists versus freedom fighters, but the truth is that every statement takes one stance over all possible others, whether or not it’s intended to. And there’s often no way to settle which description is more accurate. We tend to gravitate toward the description that supports the version of reality that we wish to defend.

Strategic Wording Is Defending. Conscious *And* Unconscious

Language makes truth-seeking hard. Physicists have argued for more than a century as to whether it is possible to know reality, or whether we only ever deal with our descriptions of it—where these descriptions are necessarily framed in words. The physicist David Deutsch said that languages are theories which are “invented and selected for their ability to solve problems.” As the physicist Sean Carroll says, our ways of talking are “an absolutely crucial part of how we apprehend reality.”

Language Is Bad For Scientists

To build new knowledge about reality, and share that knowledge, we need words. But words are anything but objective. Different ways of framing a situation can nudge our thought processes in very different directions.

Suppose someone tells you that 600 people are hospitalized with a mysterious illness; your task is to decide between treatment options, but the trick is that they can describe the same option using different words. If they describe an option by saying “200 out of the 600 people will be saved,” you are far more likely to select that option than if they say “400 out of the 600 people will die”—even though these two wordings describe the exact same thing.

Wait, What Did I Choose?

Effects like these are a goldmine for lawyers, but they are a minefield for judges, scientists, and anyone else who just wants to know what is true. The problem is that language never presents things as they really are.This can have ethical implications. When the animal scientist John Gluck began his career, his experiments caused the animals great pain and suffering. At the time, he used language that avoided any possibility of empathizing with the animals: the monkeys were said to be avoidant rather than frightened. They were not not hungry, but had a latency to consumption.

My Goldmine Is Your Minefield

In the middle of his career, Gluck abandoned his research because he no longer wanted to harm the animals, and he explained that the language he had learned as a scientist made it easier for him to commit the wrongs. He offered a warning: if you have to sanitize the language to describe what you are doing, in any aspect of life, “you have entered morally perilous territory.” This is why we need to handle language with a big dose of respect and humility, given the power it has to shape our world and our values.

Language: The Enabler

Language has immense power. It directs our attention, it engages our emotions, and it messes with our memory and reasoning. In short, we’re putty in the hands of language.Like all things of power, language can used for good or ill. The ill in language is destructive, or even exploitative: language can create all manner of deception, with much of it under the radar. But the good in language is very, very good: language is our social glue, it creates our worlds, and it is our most powerful tool for collective sense-making.

Language Can Control Us, But Only If We Let It

The literary critic Harold Bloom once said that the reason we read is that we can’t know enough people. Echoing this, the linguist Nick Evans wrote that the reason we learn other languages is that we can’t live enough lives.

The more we learn about the power of human language—the degree to which it shapes our world and our thoughts with us hardly being aware—the more language demands respect and humility. A single language gives almost endless options for describing a situation in words. But each language is just one of 7,000 unique language systems spoken in the world today, and each of those languages provides its speaker with a unique library of ideas.Indeed, there would be no big ideas without language.

Creativity is the main engine of innovation and entrepreneurship, and a major driver of resilience. The current foundation of creativity training is the technique known as divergent thinking.But there’s a problem: Research has shown it to be at best inadequate and at worst counterproductive. The training doesn’t work.

Problem With Creativity 

Have everyone anonymously write down something they like but are afraid to admit to the group. Then share the answers, maintaining anonymity.When each answer is shared, ask everyone to take two minutes to imagine that they like the same thing Silently plan a way to incorporate it into the workspace. Identify one highly anomalous feature of the competitor — and now imagine that you are that competitor. What does your anomalous feature enable you to do in the market?Stretch your horizon as long-term as you can.

Exercise 2: Instead of brainstorming, think counterfactually

<ol><li>For step one, take each of your team’s newly imagined options and rank it on the scale of 1 - 10. Options ranked at the bottom (0–2) are low in creativity and low in innovation potential. Options at the top (8–10) are moderate-to-low in creativity but high in innovation potential. Options in the middle (3–7) are low-to-moderate in innovation potential but moderate-to-high in creativity</li><li> </li></ol>

Exercise 3: Meet the moment process (Step 1)

For step two, assess your current operational environment in the scale of 1-10.Is it stable? Or volatile? Certain? Or uncertain? If it’s high in stability and certainty, go with an option ranked 9 or 10. If it’s moderate, go with a 7 or 8. If it’s low, go with a 6 or 4. (That’s not a typo. Go with a 4, an option you think might not work.) If it has no stability or certainty, go with a 5.

There are several reasons why people work better in the afternoon. <ul><li>Based on circadian rhythms, some people just naturally focus better in the late afternoons or evening.</li><li>Working from home has also played a role in uncovering natural energy patterns.</li><li>Parkinson's law is at work here too. It is the idea that work expands to fill the time allotted. In the morning, we feel we have all the time in the world to focus on our to-do list. But when 2pm rolls around, we kick into high gear and accomplish all our tasks with the limited time left.</li></ul>

Why some people are more productive in the afternoons

Get the most out of those three hours of work. Reserve that 2 to 5 pm time slot for tackling your big projects. When you do your most important work during your peak energy, you can work quicker and more accurately. Use your mornings for tasks that you can easily accomplish, such as attending meetings, answering emails, and tidying up your computer files.

Work with your natural energy instead of against it

Once you're feeling creative, you want to maximise that time. Silence your phone and other devices that compete for your attention. Close additional browser tabs that may be distracting you.

Ensure you are ready when you enter your peak hours

The shift from morning to afternoon productivity may be due to working from home and the resultant blurring of our work and personal lives. Our daily morning commute was pretty important. You used to have a routine that got you from home to your place of work. If you no longer commute, you don't have that ritual to signal to your brain that it's work time now. To overcome those blurred lines, you can make your morning time feel more "official" by going on a "false commute", even if it is a walk around the block to switch your mindset to think about what you want to achieve at work.

Create a “false commute”

If you've identified co-workers who share your work and energy patterns, consider asking them to be your "accountability partner." Brainstorming and bouncing ideas around with your accountability partner will help to motivate you. Then, when they're in a similar rut, you can be there for them, too.

The outward mindset is a way of looking at the world. It involves seeing beyond yourself and making others feel valued. An outward mindset focuses on others, on what is important to all stakeholders: our employees, customers, manager, family members. An outward mindset means that we genuinely see (and hear and listen to) others. We evaluate their needs, objectives, and challenges rather than focusing on our own. When we do this, options occur to us that never could have before (e.g., the formula story) and we can focus on the collective result we desire.

The Outward Mindset

An inward mindset is focused on self-benefit and self-concern—our individual self-interest or if we are operating in a larger organization, our individual team, or our division. When people focus on themselves rather than on their impact, lots of activity and effort get wasted on the wrong things. Collaboration suffers, innovation is limited and employees disengage due to the boredom inherent with inward-mindset thinking and working.

The Inward Mindset

The framework for working with the Outward Mindset goes by the acronym SAM—See others, Adjust efforts and Measure impact.<ul><li>See others: Ask your executive team to see what each of their colleagues is doing and push the executives to reveal what is not working, to be vulnerable about their real needs and challenges. </li><li>Adjust efforts: Once challenges are revealed, invite the team to step in and help. </li><li>Measure impact: At weekly meetings, the executive team assesses the effects of the help they are providing across the entire team’s efforts.</li></ul>

See, Adjust, Measure

Adopt an outward mindset even when others don’t. Rather than complain, we can make the move we are waiting for the other person to make—we can act the way we want the other person to act. While we think this might lead us to be taken advantage of, it is not a “soft” thing to do—in fact, it’s a hard behavior that requires courage. Putting others’ interests first when we aren’t sure others are doing the same is a scary move.
