Cal Newport begins by diagnosing the modern work culture with a disease he calls "pseudo-productivity". Becoming a Team Leader Is Simple

You will fail many times. And you will sacrifice your nights because you don’t know how to delegate.The pressure gets in your head and private life. And you will have to find ways to keep everything under control. That will make the difference – you either make it or break it.In these six months, I’ve been doing many wrong things. But I also improved a lot and became a decent leader.My team respects and trusts me. But it took me quite some time to get there.So, here are 6 cutting-edge behaviors to adopt if you want to become a great leader.

Failing as a Team Leader

The first time my boss introduced me as the next team leader, I felt the pressure.My team knew I was a great developer. But they never thought I could become their leader. So nobody believed in me.I wanted that position. I worked so hard for it, and I got it. But I didn’t know what I was doing. So, I ended up copying my predecessor.I became a copycat, but that wasn’t my style. It didn’t reflect my personality. And people were not respecting my decisions.

1 – Build your image.

<ul><li class="ql-align-justify">Build your way of thinking. Don’t try to mimic those before you; you will look fake and unoriginal.</li><li class="ql-align-justify">Introduce new ways of thinking, inside jokes, and social games in the team.</li><li class="ql-align-justify">Find one thing you love about being a team leader and become the best.</li></ul>

The Challenge

I am a decent developer, but I will never be the best. There are people in my team who were at my level years ago. And I can’t compete with them.However, in the beginning, I wanted to do everything by myself.I took the most difficult parts of the job because I didn’t trust my teammates. But they noticed, and they didn’t enjoy it.

2 – Delegate most of the work. (1)

Also, when you try to do everything yourself, three things will happen:<ul><li class="ql-align-justify">You will have too many tasks and burn out.</li><li class="ql-align-justify">You will become the main issue of your team’s efficiency.</li><li class="ql-align-justify">And nobody will trust and respect your words because you never showed them how.</li></ul>

2 – Delegate most of the work. (2)

<ul><li class="ql-align-justify">As a leader, you have many tasks. And you won’t have much time to focus on the regular job as the others do. So, trust people and use their skills to reach the goal.</li><li class="ql-align-justify">Give people the chance to showcase their skills and responsibility. Guide them and provide a strong vision. But then leave them to do their job.</li><li class="ql-align-justify">Ask for feedback and give people the chance to tell you how to manage them at best. Your team will speak with you, but you have to listen.</li></ul>

There are two types of leaders:<ul><li class="ql-align-justify">Those who cultivate a growth mindset of trial and error.</li><li class="ql-align-justify">And those who terrorize their team with perfectionism.</li></ul>But terror only works for a limited time – that’s one thing I learned so far.Eventually, people get sick of your abusive behavior. They don’t respect you anymore and start gossiping around you. That’s when you lose them forever.

3 – Cultivate a growth environment.

<ul><li class="ql-align-justify">Embrace your team’s mistakes and take responsibility for them as if you made them. Protect your teammates to make them feel at home.</li><li class="ql-align-justify">Don’t accept the same mistakes multiple times. If that happens, talk to understand if there are any misunderstandings or difficulties with the task,</li><li class="ql-align-justify">Give your availability to discuss problems or technical challenges. You have to be the one who speaks up and brings those problems to the higher levels.</li></ul>

Six months ago, I avoided talking about my teammates’ performance. I didn’t feel good enough to tell them how they were doing. But if you don’t give feedback, how can anybody improve?How can they understand their weak points and work on them?I still struggle to give people performance feedback. But I’m trying to improve.So, I set up a monthly meeting with my team to discuss their goals, paint points, and things they’ve been doing great.

4 – Give performance feedback.

<ul><li class="ql-align-justify">Tell each person on your team what they’ve been doing great. Praises give responsibility, and people will work even better to keep the standard.</li><li class="ql-align-justify">Ask your team for their individual goals and build a path together towards them.</li><li class="ql-align-justify">Make team goals clear and understandable for anyone.</li></ul>

Teams improve faster when there’s a genuine interest in sharing knowledge among team members. So, push for knowledge sharing and be the first to organize meetings where people can showcase their latest work.I used to avoid those moments because I didn’t know how to teach people. But my behavior split up the team – everyone did their job without knowing if somebody else did the same thing. So, every new task had to start from scratch.

5 – Share your knowledge.

<ul><li class="ql-align-justify">Organize meetings where people can share new ideas or things they have been working on. It will make them feel meaningful and spread knowledge in the group.</li><li class="ql-align-justify">Ask people to remain updated on the latest trends of your business. New ideas should always be appreciated, even if undoable.</li></ul>

Many people struggle with work-life balance. And they think it’s their boss’ fault for calling them past their work schedule. But part of that fault is theirs – why did you answer?When I started this new job, I heard the same things. Some colleagues worked even two hours over their schedule. And nobody paid them for those extra hours.They didn’t respect their free time and po people around them got used to it.But being available diminishes your value.So, respect your free time and let people know you are not working for free.

6 – Respect your free time.

<ul><li class="ql-align-justify">Never answer calls past your work schedule or near that. Tell people you already left the office or that you have an urgent task to do. Train them to be respectful of your free time.</li><li class="ql-align-justify">Teach your team to respect their schedule. Don’t call them after work. And tell them when the day has finished so it’s time to leave. Even if they won’t, they will appreciate you for that.</li></ul>

If you want to become a great leader, you have to become a great person first.<ul><li class="ql-align-center">Build your image with diligence. Introduce new ways of thinking and systems in the group.</li><li class="ql-align-center">Delegate most of the work and trust people. We all have a gauge of will power that is full as we start the day and depletes itself as we go through different tasks during the day.Sometimes our problems seem unsolvable whereas we just depleted our "mind battery 🔋" and in that situation even the smallest issues or tasks become extremely difficult.

1#The Mind Is Like A Phone Battery

First things first, we should start the day with the most important task while our battery is at the fullest. Then we can move to the other tasks of the day. However, we must keep in mind that our tasks aren't equal in importance. Subsequently, we have to establish 2 lists :<ul><li>One of all the tasks that deplete our battery but doesn't add much to our lives </li><li>And one of all the activities that reload our battery</li></ul>

Now, What Can We Do About That ?

<ul><li>Some of your tasks are important but take too much of your time while having to little output (like doing groceries, cooking, cleaning...). Those tasks should all be delegated one way or another unless it's your passion.</li><li>Other tasks are completely useless but we still keep doing them to feel productive but doing even 100 of them won't ever equal doing 1 important task, so just get them out of your mind and time.</li></ul>

Assessing The Importance Of Your Tasks

"Being busy doesn't mean being productive"

We all have specific activities in which can recharge our battery but in general things like eating healthy food and having a good-quality sleep works. But you shouldn't restrict yourself to only that and look for as much recharging activities as you can that work on you (try music, journalling, sports...).And keep in mind that activities that include immediate gratification are never really recharging. We just trick our brain into thinking that to feel less guilty bu the truth is the more we are able to delay the gratification the better odds of success we have in our journey.

How To Reload Your Will Power ?

There is nothing more depleting for our brain, our focus and our will power than constant interruptions that move us from one task to another in a short period of time.In average, it takes 25 min for the brain to enter in state of deep focus (by the way that's why techniques such as the pomodoro technique don't work).Many of us give up to distractions and procrastinate due to that, they want to believe that they are able to do many things at once but that only leads to shallow work.So always be all in on ONE THING until it's done then move to another thing.

2# Multitasking Is A Myth

As counter intuitive as it may seem, only 20% of your work generate 80% of your results. Now, what does that mean ? Does it mean that working is useless as it doesn't yeild the expected results ? NOIt means that all tasks aren't equal and that only 20% of what you do deserves your time, energy and focus. So look for those 20% and get rid or delegate the other 80%. Everyday ask yourself : What are the 20% of actions that I can do today that will have the greatest impact on my life ?

Critical Chain Project Management is a project management methodology defined as a set of interlinked techniques and tools that work collaboratively to significantly improve the processes and operation of scheduling and execution in project, program, and portfolio environments.Eliyahu Goldratt developed CCPM. Goldratt had been working on improving factory efficiency and advocated identifying production bottlenecks and focusing on keeping production operating at maximum efficiency. Goldratt extended his work beyond factories and into project management, publishing ‘Critical Chain' in 1997.

Preamble

Tasks often take longer than the estimated time, but very rarely get delivered early. Goldratt cites three reasons for this: <ul><li>Student Syndrome</li><li>Dependencies</li><li>Parkinson’s Law</li></ul>

Key Problems that the CCPM Methodology Tackles

This truism suggests that most people do not fully apply themselves to activities until at least half the time allocated has elapsed. This idea of planned procrastination has been backed by research and appears to be entirely normal behavior. But it does mean that any margin for error is removed, resulting in a tendency for work to be completed late, no matter how much time has been allocated.

Student Syndrome

When several workstreams on a project come together into a single dependent activity, that dependent activity cannot start until all of the preceding workstreams have been completed. This means that if you have five workstreams all coming together for (for example) an end-to-end system test phase, then even if 4 of the 5 streams finished early, the testing will still start late if the fifth stream is delayed.

Attributed to C. Northcote Parkinson, Parkinson’s Law on the pursuit of progress states that work expands to fill the time available for its completion.

Given what we know of Student Syndrome and Parkinson’s law, adding contingency to tasks on a project simply results in the project delivering later. Often, contingency is mentally factored in by people working on the project, they will start fully applying later than normal when there is an understanding that contingency exists. This can end up with situations where adding contingency not only makes delivery later, but the contingency is actually over-run, and projects get even later. For this reason, CCPM usually requires specialist software to calculate and keep track of the time buffer.

Aggregating Contingency - Factoring in Considerations

When using the CCPM, we avoid focusing on milestones for delivery. Instead, we focus on encouraging and rewarding behaviors that lead to the delivery of critical activities as fast as possible. This requires a change of reporting and a change in mindset. To avoid Parkinson’s law, we focus on delivering as fast as possible, rather than focus on milestone dates. Rather than getting updates in terms of percentage complete, we ask for estimates of ‘Remaining Duration’. Reporting in this way provides a more realistic picture of when activity is likely to complete and prevents late-emerging issues

The Critical Chain model introduces Feed Buffers for the noncritical chain. Feed buffers are not included in the overall Project Buffer but are used as a way of insulating the critical path of the project from non-critical workstream elements. By building in Feed Buffers, CCPM reduces the risk of projects overrunning due to dependencies.

CCPM introduces a new type of chart to track projects, The Fever ChartThe fever chart plots the percentage of the Project Buffer that has been consumed against the percentage of the critical chain that has been completed. Progress is plotted as a line graph, giving a running commentary of how the project is performing. This can be applied in program and portfolio levels as well, as a diagnostic tool.
